CSRD Readiness & ESG Performance Management for an International Industrial Manufacturer

Guiding a mid-sized industrial manufacturing company in assessing its material ESG-related impacts, opportunities and risks, and preparing their first CSRD-aligned sustainability assessment.
Challenges:
- New and evolving CSRD requirements (including the Omnibus delay and ESRS simplification) created uncertainty on scope and timing.
- Siloed teams spread across international sites hindered communication and coordination at a group level.
- Incomplete or unconsolidated ESG data.
- Aligning CSRD report preparation with the group’s strategic trajectory and financial restraints to ensure that progress on ESG-related fronts could be feasibly implemented.
Approach:
Our approach began with a group-level double materiality assessment to capture ESG-related risks, opportunities and impacts throughout the firm’s operations and across various stakeholder groups, both upstream and downstream. We collected inputs from the board and subject-matter experts across corporate functions to identify and quantify impacts, risks and opportunities, producing a double materiality matrix and synthesis memo that offered strategic levers for financial uplift and operational improvement. Rather than simply leaning on qualitative 1-5 scoring for the financial valuation of relevant topics, this matrix also leveraged external benchmarks and sector references that grounded our analyses in economic impact for the company.
Our goal was to build a materiality framework that was explicitly anchored in the group’s business model, product lines, and geographical footprint. We developed a double materiality matrix app to enable further discussion and update with stakeholders around the material IROs.
As the Omnibus process started, we focused on more stable quantitative metrics, and conducted a gap analysis of data, governance and processes required to manage these KPIs, identifying where information, ownership or tools were missing.
Finally, based on the target set of indicators and governance needs, we helped clarify functional requirements and options for future ESG reporting tools and organization, tying this data and indicator management to the company’s overall strategy for 2030, beyond compliance.
